Moving from a lead spreadsheet to a CRM pipeline

A spreadsheet works until leads multiply. See how to move to a CRM pipeline with clear stages, owners, follow-ups and reports your team will use.

Move to a CRM when leads arrive from several places, follow-ups depend on one person’s memory, and nobody can say where each deal stands. A spreadsheet is a fine start. It stops working when the team grows and the rows go stale.

The move is mostly a design job, not a software job. Decide your stages, your owners and your follow-up habits first. Then set the tool up to match.

Why the spreadsheet starts to fail

A lead sheet has no memory. It does not remind anyone to call back. It cannot show which source brings the best enquiries. Two people can edit the same row and lose each other’s notes.

Signs it is time:

  • Leads arrive by website form, phone, WhatsApp and ads, and some never reach the sheet.
  • Replies are late because nobody knows who has the lead.
  • The owner asks for a report and someone spends an evening building it.
  • When a salesperson leaves, their leads leave with them.

Design the stages first

A pipeline is a row of stages a deal moves through. Keep them few and plain, and match them to how you really sell. A small services business might use new enquiry, contacted, quote sent, negotiation, won and lost.

Rules that help:

  • Each stage should mean one thing that everybody understands.
  • Moving a deal forward should need a real event, such as a call held or a quote sent.
  • Add a clear reason when a deal is lost. You will learn from it later.

Avoid copying every column from the old sheet. Capture only what your team will actually fill in.

Give every deal an owner

An unowned lead is a lost lead. Decide who gets what: by region, by product, by source, or in rotation. Write the rule down.

Also decide who covers when the owner is away. A pipeline with owners but no cover just moves the problem.

Make follow-up a habit, not a memory

The biggest gain from a CRM is reminders. Each deal should always have a next step with a date on it. A call, a message, a quote to send. When the date arrives, the person responsible is reminded.

Set simple expectations: how quickly a new enquiry gets a first reply, and how long a deal can sit in a stage before someone looks at it. Your CRM can show the deals that have gone quiet, which is where most money is lost.

Connected lead sources help here. Website forms, ad lead forms, email and WhatsApp can create leads directly, so nobody types them in. Scope this with your implementer, because each source needs its own setup. If you want instant replies and timed messages on WhatsApp, read WhatsApp automation for lead follow-up.

Clean your contacts before you import

Your old sheet has duplicates, spelling variations and dead numbers. Importing them as they are only moves the mess. Clean first: merge duplicates, fix names, remove what is clearly obsolete, then import.

Reports that people trust

Once leads and stages live in one place, reports become cheap. Useful ones for a small team:

  • Deals in each stage, and how long they have been there.
  • Where leads come from, and which sources turn into customers.
  • What each salesperson has done this week.
  • Why deals are lost.

Reports are only as good as the data. If the team skips fields, the reports will quietly mislead you. Keep the required fields few.

Train on real leads

Do not launch with a slide deck. Let the team practise on real leads for a short while before the sheet is retired. Retire the sheet on a stated date, or people will keep updating both.

After a few weeks, review how the tool is used and adjust stages and reminders. Pipelines that never change tend to be ignored.

Where Teapot Techies fits

We set up CRM on Odoo so that the same customer record carries through quotes, orders and invoices. We start from how your team sells, agree stages and owners, connect your lead sources, clean and import your contacts, and train your team on real leads. See CRM for growing businesses and Odoo implementation for the detail. If you already use another CRM, we can work alongside it while you decide.
